CRM & Customer Data Advisory · Malaysia

Your customer data is the one asset your competitors can’t copy. Most retailers don’t own theirs.

Every other asset in retail can be replicated — products get imitated, prices get matched, store designs copied within a season. The one thing a competitor can never take is your relationship with the customers who already buy from you, and that relationship lives or dies in your customer data.

The economics of owned data

5–25×
more expensive to acquire a new customer than to keep an existing one.
60–70%
chance an existing customer buys again — versus 5–20% for a new prospect.
~65%
of revenue, across industries, comes from existing customers.

Retention is the single highest-ROI lever in retail — Bain finds a 5% improvement can lift profit anywhere from 25% to 95%. And the marketplace structure most retailers rely on is built to keep that lever out of reach.

Where the data goes to die

The CRM problems we keep seeing in Malaysia

Which raises an uncomfortable question: where is your customer data right now? For many retailers, the honest answer is “on Shopee and Lazada, masked and out of reach,” or “in a CRM nobody has opened since 2024,” or “split between the POS and the website, with the two never meeting.” It usually shows up as one of these four.

The marketplace trap

Strong sales on platforms that mask every customer’s identity, communicate on your behalf, and keep the spending data you’d need for any serious forecast. You’re funding customer acquisition without ever acquiring the customer — here’s what this dependency costs and how the fees keep climbing.

The dead CRM

Software was bought, staff were trained, and then daily operations won. The data is now two years stale, and the monthly subscription quietly renews. This is the most common version of the problem we meet — and the fix is rarely new software.

The split brain

Offline customers live in the POS. Online customers live somewhere else. The customer who bought in-store last month and online last week is two different people in your records, so nobody can see who your actual best customers are.

No segmentation

Everything gets blasted to everyone. Loyal customers receive the same discount as one-time bargain hunters, which trains your best people to wait for promotions and wastes budget on those who were never coming back.

Our approach

What CRM advisory with Impact Crux looks like

1

First, we map where your customer data actually lives today

Marketplaces, website, POS, spreadsheets — and what each source can and cannot give you. Most retailers have never seen this map of their own business, and it usually explains more than any software demo will.

2

Then we define what “one source of customer truth” should look like

For your specific setup — which existing systems can feed it, including your e-invoice records, which are quietly building verified customer data you own outright.

3

We diagnose whether your current CRM is worth reviving — or genuinely wrong for the job

Sometimes the answer is that the software is fine and the process around it collapsed. Replacing it wouldn’t fix anything. You’ll get that answer when it’s true — new software is rarely the fix.

4

Only when a real gap exists do we introduce a vetted partner

And we stay involved after the introduction, because our name rides on the match.

What this costs you: nothing. Advisory conversations are free. We earn a partnership fee only when a genuine match proceeds — exactly how that works, in plain language.

Questions worth answering before any CRM decision

Can you name your top 100 customers by spend, across all channels combined? If not, which system is missing from the picture?
What share of your revenue comes from repeat customers?Benchmark: existing customers typically drive around 65% of revenue. If you can’t calculate yours, that’s the finding.
When a customer buys in-store and returns online, do your records treat them as one person or two?
Who in your team owns the customer database as a daily responsibility — not an annual project?
If you left Shopee tomorrow, how many of your customers could you still reach?

If these questions are uncomfortable, that discomfort is the finding — and every one of them is fixable.

Common questions

CRM & customer data FAQ

Do I need to buy a CRM system? +
Not necessarily. Many retailers already own more customer-data capability than they use, spread across their POS, website, and e-invoice records. The first step is consolidation and process, and only then does a software decision make sense — if at all.
Can I get my customer data out of Shopee or Lazada? +
No. Contact details are masked and communication runs through platform tools, and in-platform membership programmes keep the relationship inside the platform. Owned channels — your website, POS, and requested e-invoices — are where you build data that belongs to you.
What is customer segmentation and why does it matter? +
It’s separating customers by behaviour — loyal, occasional, new, and one-time buyers — then treating each differently. Without it, marketing budget flows to people who were never coming back while your best customers get trained to wait for discounts.
My CRM has been unused for two years. Start over or revive it? +
Usually revive, but that’s a diagnosis. The stale data often holds recoverable value, and the reason it died — ownership, process, integration — matters more than the software itself. Replacing the system without fixing the reason produces the same dead CRM at a new subscription price.
Do you sell or resell any CRM? +
No. Impact Crux is vendor-neutral. We’re paid through partnership fees only when a genuine match proceeds, and no partner pays to be recommended over another.
